Heat Pump vs. Furnace: What Actually Makes Sense in a Central Alabama Winter


Nobody shops for heat in August. But the best time to make a heating decision is the six weeks before you need it — not the January morning your furnace quits and you're picking equipment over the phone while wearing a coat indoors.
So here's the heat pump vs furnace question, answered for the climate we actually live in. Central Alabama sits in a sweet spot that changes the math compared to most of the country, and a lot of the advice online is written for Ohio.
A gas furnace burns fuel and makes heat. Simple, proven, and it produces genuinely hot air — typically 120–140°F at the vent. When it runs, you feel it.
A heat pump doesn't make heat at all. It moves it. Even at 35°F there's usable heat energy in outdoor air, and a heat pump concentrates it and pumps it inside. That sounds like a technicality but it's the entire reason heat pumps are efficient: moving existing heat takes far less energy than creating new heat. A furnace can't be more than 100% efficient because it's limited by the fuel it burns. A heat pump routinely delivers two to three units of heat per unit of electricity, because most of the heat was already outside for free.
One more thing worth knowing up front: a heat pump is also your air conditioner. Same outdoor unit, running in reverse. You're buying one machine that does both jobs instead of two machines that each do one.
Heat pumps get a bad reputation from cold-climate horror stories. Those stories are real — they're just not about us.
The efficiency of a heat pump falls as outdoor temperature drops. Somewhere in the 25–35°F range a conventional unit starts losing ground, and below that it leans on backup heat. Our winters spend most of their hours well above that line. We get cold snaps, absolutely, and they matter — but a Birmingham-area winter is mostly 40s and 50s, which is exactly where a heat pump does its best work.
You also skip the gas meter entirely if you go all-electric. That's not just the fuel cost, it's the monthly customer charge you pay every month of the year whether you burn a therm or not.

For a typical 1,800–2,400 square foot Alabama home, 2026 cost data puts an installed gas furnace plus air conditioner around $9,500–$14,500, and an installed heat pump around $10,500–$15,500. Closer than most people expect. The heat pump costs a bit more as a single purchase, but remember it's replacing both pieces of equipment.
If your house has no gas service, the gap widens sharply in the heat pump's favor — running a gas line is its own expense, and at that point you're comparing a heat pump against an electric furnace, which loses badly on operating cost.
This is where our climate does the work. Published figures for a mild Alabama winter put heat pump operating costs somewhere around $650–$850 for the season, against roughly $700–$950 for a gas furnace — and the furnace number stays about the same whether the winter is mild or harsh, while the heat pump gets cheaper the milder it is. Over a 15-year ownership window, the same analysis puts a heat pump 8–18% cheaper to own than a furnace-plus-AC pairing in our climate.
Those are averages, and averages hide a lot. Your rate plan, your insulation, and how tight your ductwork is will move the number more than the equipment badge on the side of the unit. A lot of articles still online promise up to $2,000 back on a qualifying heat pump. That credit (25C) expired on December 31, 2025. For equipment installed in 2026 there is no federal heat pump tax credit. If a salesperson quotes you a price that assumes one, that's a red flag about the rest of the quote.
State and utility rebate programs are separate and some still exist, so ask — just don't build your budget around a federal credit that isn't there anymore.
Lean heat pump if: your home is all-electric or has no gas line, you're replacing the AC anyway, your house is reasonably well sealed, and you want the lowest 15-year cost in our specific climate.
Lean gas furnace if: you already have gas service and a furnace that's newer than the AC, you strongly prefer hot air from the vents, or your home is drafty enough that a heat pump would lean on backup heat often.
Consider a dual fuel setup if you have gas and want to stop thinking about it. A heat pump handles the mild majority of the winter, and the gas furnace takes over automatically when it gets cold enough that the heat pump stops being the cheaper option. It's the most expensive of the three to install and the most efficient to run. For a lot of Birmingham-area homes with existing gas service, it's honestly the right answer.

In central Alabama, a heat pump is usually the better long-term buy — our winters are mild enough that it spends most of its hours in its efficient range, and it replaces two pieces of equipment with one. A gas furnace still wins on comfort-of-the-air and on homes that already have gas and a newer furnace. And if you can afford dual fuel, you stop having to choose.
